AI adoption is not AI maturity

I used to think the hard part was getting people to use AI. Now I think that is only the first step.

AI is becoming part of how we write, build, research, design, analyze, and operate. That is a good thing. I use AI heavily myself, and I believe it can meaningfully increase the leverage of individuals and teams.

But usage alone is not the goal.

A company can use AI everywhere and still become slower, noisier, and less disciplined. More generated documents, more prototypes, more code, more summaries, more dashboards, more activity, but not necessarily better outcomes.

That is the difference between AI adoption and AI maturity.

AI adoption means people are using AI.

AI maturity means AI is improving real outcomes.

The bar should not be “Did we use AI?”. The bar should be “What got better because we used AI?”.

  • Did we reduce delivery cycle time without lowering quality?
  • Did we reduce repetitive work?
  • Did we improve product quality?
  • Did we make better decisions?
  • Did we lower the cost per unit of impact?
  • Did we learn faster?
  • Did customers or users feel the difference?

That is the part I care about.

AI maturity starts with problem clarity. Before using AI, we still need to understand what problem we are solving, who we are solving it for, and why it matters. If the problem is unclear, AI will only help us generate a faster version of the wrong thing.

This is one of the traps I see with AI demos. It is easy to generate something that looks impressive.

The second part is ownership.

AI can suggest, summarize, generate, refactor, test, and analyze. But AI cannot be accountable for the final decision. The person using AI still owns the thinking, trade-offs, quality, rollout, and outcome.

“My AI said so” is not a decision.

It is only an input.

The owner still needs to explain the reasoning. They still need to understand what was changed. They still need to know what could go wrong. They still need to own the result when it reaches users or production.

The third part is verification.

This is where speed becomes dangerous if we are not careful.

AI can help us move faster, but faster output without stronger verification creates hidden risk. In engineering, that means we still need tests, code review, observability, rollback plans, and clear acceptance criteria. In product work, that means user validation, quality review, success metrics, and business context.

AI output without verification is not acceleration.

It is risk moving faster.

The last part is reusability.

A one-off AI win is useful for learning. But mature AI usage should slowly turn into reusable workflows, tools, prompts, patterns, and knowledge. If every team keeps rediscovering the same prompt or building the same workflow from scratch, we are not really building maturity. We are just collecting scattered experiments.

That is where AI maturity starts to compound. A good workflow becomes a team habit. A good prompt becomes a shared pattern. A good automation removes repeated toil. A good agent workflow becomes part of how the team works.

To me, mature AI usage is not about replacing human judgment.

It makes human judgment more important.

As execution becomes cheaper, the bottleneck moves somewhere else. The hard part becomes choosing the right problem, giving the right context, reviewing the output, making the trade-off, and deciding what good actually looks like.

That is why I do not think the best AI-first teams will be the teams that generate the most output.

They will be the teams that turn AI into verified impact.

More speed, with ownership.

More output, with quality.

More automation, with judgment.

More ambition, without losing discipline.

That is the AI maturity bar I care about.
